Most agents wait too long to hire help. They think, "I'll hire when I can afford it." But the math works the other way around.
Signs You're Ready
- You're turning down appointments because you're buried in admin work.
- You're working past 8 PM regularly on tasks that aren't client-facing.
- Your CRM is a mess. Leads are falling through the cracks.
- Your follow-up is slipping. You know you should be calling people back, but the day gets away from you.
- You feel busy all the time but aren't growing your business.
If three or more of these sound familiar, you're already past due.
The Math That Changes Everything
If you're making $100K in gross commission income and spending half your time on admin, you're leaving another $100K on the table. You don't have a time problem. You have a delegation problem.
A $40K per year assistant (or $20K for a part-time virtual assistant) lets you spend that time on the activities that actually generate revenue: showings, listing appointments, client calls, and relationship building.
The Mindset Shift
You don't hire when you can afford it. You hire when you can't afford not to. Every hour you spend on data entry is an hour you're not spending with a client. And clients are what pay the bills.
First Hire: Admin Assistant
Your first hire should be a virtual or in-office admin assistant. Not a buyer's agent. Not a showing assistant. An admin.
Why? Because admin is what's eating your time right now. Adding a buyer's agent means you need leads to feed them, systems to train them on, and time to manage them. An admin handles the work that's already on your plate so you can focus on what you do best.
Skills to Look For
- Organized. Can they manage multiple tasks without dropping things? This is the number one skill.
- Tech-comfortable. They don't need to be a developer, but they should be able to learn your CRM, manage email, and schedule social media posts without hand-holding.
- Responsive. When something needs to happen, they act on it. You shouldn't have to follow up on follow-ups.
- Detail-oriented. Real estate paperwork has no room for sloppy mistakes. One wrong date on a contract creates real problems.
- Reliable. They show up. They do what they said they'd do. Consistency matters more than brilliance.
Where to Find Them
- Indeed or LinkedIn for local candidates.
- Real estate Facebook groups in your area. Agents who've downsized sometimes have assistants looking for work.
- Your brokerage. Ask around. Someone might know the perfect person.
- Belay or MyOutDesk for vetted virtual assistants with real estate experience.
